SEO, PPC and content pod for a German D2C skincare brand

A Berlin-based D2C skincare brand was scaling fast but its marketing was stretched thin across a single in-house generalist and a costly local agency retainer. Paid spend was rising while return on ad spend drifted the wrong way.

Challenge

The brand was buying growth on Google and Meta with rising European CPCs, but a generalist setup meant the Shopping feed was messy, the German-language SEO was thin and content output could not keep pace with the calendar. The local Berlin agency retainer ran high for the hours actually delivered, and blended ROAS had slipped toward break-even on some campaigns. They needed specialist SEO, PPC and content capacity that understood EU and German GDPR and ePrivacy constraints around tracking and consent, not a one-size agency. Hiring three specialists in Berlin was both slow and expensive for a brand watching its burn.

OSCABE approach

OSCABE built a Managed Remote Team of four marketing specialists: a technical and German-content SEO, a Google and Meta PPC lead, a content writer with native-level German review and a part-time data analyst, drawn from our India pool with a bilingual content reviewer based in the Middle East. All were 5-stage vetted with channel-specific work samples, and the pod ran GDPR and ePrivacy-aware tracking on one UK contract with transparent fees. They restructured the Shopping feed and campaign architecture, rebuilt the German keyword and content plan and set a steady publishing cadence, all on a 4 to 6 hour overlap with Berlin for live campaign reviews. The pod operated as the brand's day-to-day growth team rather than an arms-length agency.

Outcome

Blended ROAS improved by roughly 60% over about a quarter as the Shopping restructure and tighter targeting took hold, while marketing cost dropped against the previous agency retainer. Organic traffic on priority German terms climbed steadily as the rebuilt content and SEO work compounded, reducing reliance on paid for several categories. Content throughput roughly doubled without a drop in quality, and the brand now has predictable, specialist coverage across all three channels. The pod has since taken on a second European market launch for the same brand.

Inside the engagement

The full evidence: team, timeline, stack, vetting, security, costs and before/after metrics.

The problem

The client, a Berlin-based D2C skincare brand, was scaling fast on a thin marketing setup: one in-house generalist plus a costly local agency retainer. Paid spend on Google and Meta was rising with European CPCs, the Shopping feed was messy, German-language SEO was thin, and content could not keep pace with the calendar. Blended ROAS had drifted toward break-even on some campaigns. The brand needed specialist SEO, PPC and content capacity that understood EU and German GDPR and ePrivacy rules around tracking and consent, not a one-size agency, and hiring three specialists in Berlin was both slow and expensive for a brand watching its burn.

Team composition

OSCABE built a four-person managed digital marketing pod sized to run all three channels:

  • 1 technical and German-content SEO (8 yrs, on-page, technical and German keyword strategy)
  • 1 Google and Meta PPC lead (7 yrs, Shopping, Performance Max and paid social)
  • 1 content writer (6 yrs, with native-level German review on every piece)
  • 1 part-time data and analytics specialist (5 yrs, GA4, tracking and reporting)

Three sat in the India pool with a bilingual content reviewer based in the Middle East, all on a 4 to 6 hour daily overlap with Berlin for live campaign reviews.

Timeline

The pod was running the brand's growth within six weeks:

  • Weeks 1 to 2: audit of campaigns, Shopping feed, GA4 and consent setup; German keyword and content gap analysis.
  • Weeks 3 to 4: Shopping feed and campaign architecture rebuilt; German content and SEO plan agreed; publishing cadence set.
  • Weeks 5 to 6: restructured campaigns live with tighter targeting; content pipeline producing to calendar; reporting cadence established.

Tech stack

Google Ads (Shopping, Performance Max, Search) and Meta Ads; Shopify as the storefront with a cleaned product feed; GA4 with server-side tagging and a consent-mode setup; Ahrefs and Search Console for SEO; Surfer-style content optimisation; and a Looker Studio reporting layer.

How OSCABE vetted the team

Every specialist cleared OSCABE's five-step vetting. An instant AI shortlist matched channel experience to the brief; a senior OSCABE specialist ran a technical interview with a live, channel-specific work sample (a Shopping restructure for the PPC lead, a German keyword and content plan for the SEO, a writing and editing test for the content writer); a communication assessment confirmed they could run live campaign reviews with a founder; and background and reference checks validated history and prior D2C results. German-language capability was verified through the native-level reviewer on the content side.

What was delivered

Blended ROAS improved by roughly 60 per cent over about a quarter as the Shopping restructure and tighter targeting took hold, while marketing cost fell against the previous agency retainer. Organic traffic on priority German terms climbed steadily as rebuilt content and SEO compounded, reducing paid reliance for several categories. Content throughput roughly doubled with no drop in quality. The pod later took on a second European market launch for the same brand.

Client workflow and collaboration

The pod operated as the brand's day-to-day growth team, not an arms-length agency. A weekly live campaign review with the founder covered spend, ROAS and the content calendar; the PPC lead managed budgets against agreed targets; and the SEO and content workstream ran to a shared editorial calendar. The founder set strategy and approved spend levels while the pod executed.

Tools used

Google Ads and Meta Ads Manager; Shopify; GA4 and Google Tag Manager (server-side); Ahrefs and Search Console; Looker Studio dashboards; Asana for the content and campaign calendar; and Slack plus Google Meet for daily comms and weekly reviews.

Security and compliance model

The engagement ran under ISO 27001-aligned controls and EU GDPR plus the German ePrivacy and consent regime, under one UK contract. Tracking was configured with consent mode and server-side tagging so analytics respected user consent. The pod accessed ad accounts, Shopify and GA4 through least-privilege, role-scoped permissions on managed devices, with no access to customer payment data. Any personal data crossing borders to India and the Middle East was covered by SCCs and a transfer risk assessment. Every specialist signed an NDA, and all creative, copy and account work belonged to the client.

What OSCABE managed vs what the client managed

OSCABE managed:

  • Sourcing, five-step vetting, employment and payment of the four-person pod.
  • Day-to-day delivery, channel execution and the overlap with Berlin.
  • Managed devices, access controls and the privacy-compliant tracking setup.

The client managed:

  • Brand strategy, budget levels and creative direction.
  • Final approval of campaigns and spend.
  • Product, pricing and the second-market launch decision.

Why remote worked

Performance marketing is measured in ROAS and traffic, not desk hours. A weekly live campaign review on a 4 to 6 hour overlap gave the founder a real growth team, with specialists in each channel rather than one stretched generalist. Privacy-compliant, consent-aware tracking was built in from the start, so EU and German rules were respected without slowing delivery, and one UK contract gave the brand specialist coverage at well below the cost of hiring three people in Berlin.

Our old setup was one stretched generalist plus an agency that cost a lot for what we got. OSCABE gave us real specialists across SEO, PPC and content who understand EU privacy rules, and our ROAS is up by more than half. They run our growth like an in-house team.
